The client
A footwear ecommerce brand, Shopify from day one, running a direct-to-consumer catalogue that has grown steadily from a small starting range to a substantial multi-category site over the seven-year engagement. Search and paid are the dominant acquisition channels, backed by a returning-customer loyalty base that now accounts for a rising share of annual orders.
The problem
The engagement began before the store had launched. A founder with a product line, a clear brand idea, and no ecommerce or digital-marketing team behind them. Every layer of the business needed to be built: the Shopify storefront, the design system, the product-catalogue architecture, the checkout flow, the acquisition channels, the analytics, the ongoing content programme, and the internal operational model that a growing ecommerce business needs to scale beyond its founder. This is a case study of what a full agency partnership actually looks like when the agency is embedded in every layer of the business, not just a single-service retainer.
The plan: build once, grow continuously, sit at every table
This engagement went beyond a single-service retainer from the outset. Six core workstreams running in parallel, and a seventh consultative layer that has stayed constant across all seven years.
-
Shopify build and ongoing platform work
Original Shopify storefront built from scratch. Custom theme, checkout flow, product-catalogue architecture, integrated payments and shipping. Continuous platform work every year since: new sections, new integrations, new content types, migration through Shopify version upgrades, custom-app builds where the off-the-shelf plugin market fell short.
-
SEO
Ongoing SEO retainer since launch. Technical foundations, category depth, product-level structured data, blog cluster feeding the commercial pages, and continuous Search Console-driven refresh cycles. Organic search is now a substantial share of the site's traffic and revenue.
-
Google Ads
Full-funnel Google Ads programme covering Brand, Shopping, Performance Max, Standard Search on category head terms, and remarketing. Weekly optimisation cycles, active competitor-negative management, quality-score-focused ad copy discipline. Cumulative return on ad spend on managed campaigns comfortably above industry benchmarks for the category.
-
Meta Ads (Facebook + Instagram)
Prospecting and remarketing running continuously since Year 2. Creative refreshed on a monthly cadence, budget allocated dynamically against Google Ads to protect blended CAC. Meta plays the discovery role in the acquisition mix; Google plays the intent role.
-
CRO and product-level analytics
Continuous conversion-rate work: checkout tuning, PDP improvements, upsell / cross-sell experimentation, cart abandonment recovery, review integration. Product-level analytics feeding merchandising decisions back to the team.
-
Operational consulting
The consulting layer that separates this engagement from a normal retainer. Standing input on staff structure and hiring, customer service policy and tooling, courier and fulfilment operations, brand and marketing calendar planning, seasonal promotions strategy, and the founder-level strategic decisions that a growing ecommerce business faces. The agency sits at every table, not just the marketing one.
The trajectory (seven years of full trading)
Annual revenue lifted 31x from Year 1 to Year 7. Orders grew 19x in the same period. Every year of the seven has been higher than the last, in both revenue and orders. Currency is shown in GBP,.

Compound growth every year for seven consecutive years, on both revenue and orders. The steepest single-year jumps sit at Year 3 to Year 4 and Year 4 to Year 5, when the site had crossed the threshold of scale where paid media, SEO and returning-customer economics all started to reinforce each other. The consistency of the curve, not any single year, is the case for a full agency partnership: no single tactic explains it, the compounding is the result of every workstream running continuously and no channel being allowed to plateau. This is what a founder-plus-agency model produces when the agency is embedded rather than transactional.
